A Sample Can Be Approved. The Risk Can Still Be Waiting.
A handbag can pass sampling.
The construction can look correct.
The client can approve the sample.
And the production risk can still be waiting.
I’ve learned that many expensive production problems are not created during production.
They begin earlier—
when an assumption is approved without asking whether it will survive scale.
Recently, two very different customer projects reminded me of this.
One was a Japanese customer.
The other was a German handbag brand.
Different products.
Different stages.
Same question:
What happens to an approved assumption when it meets production reality?
The Japanese project: the risk appeared in the sample.
The customer was developing a canvas pouch for a frying pan.
During sample evaluation, we noticed that the drawstring required relatively strong force and did not close smoothly.
The sample could be made.
But the user experience was not yet fully validated.
So we reviewed the construction assumptions—including the string material, thickness and friction.
The sample became more than something to approve.
It became evidence of what still needed to be proven.
Then the project moved into 1,200 pcs of bulk production.
Our QC team checked the production against the approved pre-production sample after washing, including appearance, dimensions, laser logo quality and workmanship.
The result was consistent.
That distinction matters:
Sample approval proves something can be made.
Bulk validation begins to prove it can be repeated.
Later, 25 pcs required replacement.
We isolated the deviation and arranged the replacement separately by express courier.
The customer thanked us for the professional handling.
The lesson was simple:
Risk control does not mean exceptions never happen.
It means exceptions are contained before they become bigger problems.
The German project: the risk appeared after production.
The project involved 160 handbags in four colours.
Production was completed.
100% QA was completed.
The customer wanted the shipment to move immediately after final confirmation.
But one assumption was still open.
Just before shipment, the customer received a new German Tax Code and asked us to update the final invoice and shipping documents.
We updated everything.
The forwarder collected 160 pcs / 8 cartons.
The shipment proceeded.
The customer later confirmed they were happy the handbags were on their way.
The important point?
Finished production does not always mean completed handover.
This changed how I think about Production Approval.
I no longer see it as:
Sample Approved → Production Starts
I see it as:
Assumption → Validation → Reproducibility → Exception Control → Handover
That is the decision layer between an approved sample and production reality.
That is Sample-to-Scale Production Risk Control™.
So before approving a sample, I believe buyers should ask one question:
Which assumption in this project could still fail after approval?
Because the most expensive production risks often begin with assumptions that nobody challenged early enough.
Approved Sample ≠ Production Reality™
A sample proves that something can be made.
Production approval must prove that the assumptions behind it can survive reality.

Control the assumption before production has to absorb the consequence.
